Operational systems & AI consulting
Fix the workflow that keeps costing you.
Bluff City Digital helps owner-led and operations-led companies find one expensive bottleneck, redesign the process, configure the supporting tools, and leave the team with a reliable method it can own.
Who this is for
You may not need more software. You need one critical workflow to work.
Built for growing small and midsize companies with fragmented workflows, underused platforms, manual handoffs, and pressure to adopt AI without creating more chaos.
Exceptions sit in inboxes because ownership is unclear.
Leaders rely on manually assembled status reports.
Useful software exists, but the team works around it.
AI experiments sit outside a controlled operating process.
Growth has made an informal workflow too expensive to ignore.
Fixed-scope paid assessment
Start with the Operational Systems Diagnostic.
Before you fund another platform, automation, or AI experiment, get a clear view of the workflow that is creating the cost. The diagnostic turns a broad operational problem into a prioritized, implementation-ready plan.
Walk through the diagnostic- 01
Stakeholder interviews
Hear how the workflow actually runs from the people who own, use, and depend on it.
- 02
Current-state map
Trace the people, systems, decisions, data, handoffs, and exception paths behind one workflow.
- 03
Friction and risk analysis
Identify where time, visibility, control, revenue, or customer experience is being lost.
- 04
Future-state design
Define the minimum reliable method before adding more technology or automation.
- 05
Implementation roadmap
Prioritize the changes, dependencies, owners, platforms, and measures needed to move forward.
The method
Diagnose before you automate. Stabilize after you launch.
A transformation is not finished when the automation turns on. It is finished when ownership is clear, exceptions are visible, and the team can run the method without outside dependency.
- 01
Diagnose
Map the workflow, systems, owners, data, decisions, and exceptions behind the bottleneck.
- 02
Design
Define the minimum reliable future state and the business value it should create.
- 03
Implement
Configure fields, automations, integrations, roles, documentation, and training.
- 04
Stabilize
Review adoption, exceptions, and measurable friction reduction after launch.
Implementation offer
What a defined workflow transformation can include.
We use the platforms you already own where possible, then configure the fields, automations, integrations, roles, controls, documentation, training, and 30-day stabilization the workflow needs.
Freight quote automation for a field sales team
Manual freight estimates vary by distance, load configuration, rate tables, surcharges, stacking constraints, and daily unloading capacity.
A phased path from inconsistent field estimates to a governed, mobile quoting workflow with reusable data and visible exceptions.Lead-to-order workflow across CRM and ERP
Customer and order context is re-entered, ownership becomes unclear at handoff, and sales cannot see what happened after a deal moves downstream.
A traceable path from first response through order execution, with fewer ambiguous handoffs and a named owner for every exception.Warehouse discrepancy and inventory-control workflow
The physical count, product identity, condition, and system quantity disagree, leaving adjustments without consistent evidence or ownership.
A controlled discrepancy process that keeps the floor, the system record, and the accountable owner aligned.Human-reviewed AI for document and request triage
Teams spend time reading, classifying, summarizing, and re-entering information before the real operational work can begin.
A controlled AI-assisted workflow that reduces preparation work while keeping accountability and final judgment with the team.Evidence behind the work
Selected transformations led by John Sanders.
These results come from John’s operating and technology leadership before Bluff City Digital. They show the kind of cross-functional systems thinking behind every engagement.
Prior operating leadership · Hollywood Feed
Turned digital commerce into a connected operating system.
A growing specialty retailer needed its website, order fulfillment, customer service, acquisition, and financial ownership to work as one customer experience.
Prior operating leadership · Hollywood Feed
Built repeatable operations for multi-site growth.
Rapid expansion required store development, staffing, training, merchandising, and day-to-day standards to become repeatable across locations.
Six implementation paths
Bring in only the capabilities the fix requires.
The diagnostic defines the workflow. These capabilities connect the process, platforms, data, controls, and people needed to implement it.

Meet Bluff City Digital ↗Before you begin
Questions about the first purchase.
Is the Operational Systems Diagnostic paid?
Yes. It is a focused consulting engagement with defined work and concrete deliverables—not a free, broad review. Scope and investment are agreed before the work begins.
What do we receive?
You receive a current-state workflow map, a friction and risk analysis, a prioritized future-state design, and an implementation roadmap for the workflow in scope.
Do we have to hire Bluff City Digital to implement the roadmap?
No. Your team can implement it internally, take it to another provider, or engage Bluff City Digital for a defined workflow transformation.
Will you replace our current software?
Not by default. We look first for the smallest reliable solution using the platforms you already own. A replacement is recommended only when the process and business case support it.
Can you work with our IT team and vendors?
Yes. We define responsibilities across business owners, internal technology teams, and vendors so access, architecture, testing, launch, and ongoing ownership remain clear.
How do you control AI risk?
We give AI a narrow job inside a defined workflow, control the context it receives, set confidence and escalation rules, preserve human approval where judgment matters, and document ownership.
Do you work outside Memphis?
Yes. Bluff City Digital is based in Memphis and works with organizations locally and nationwide.
